Turn the invoice attachment into the next useful result
Turn each actionable message into owned work, then remove avoidable manual steps after routing. When the attachment is a supplier invoice PDF, ParseMill can extract the fields for source review and Excel export; it does not read or route your inbox.
Inspect the interactive invoice sample, then try your own invoices. Eligible new workspaces get 10 pages for 7 days after email verification, with no card or automatic subscription.
Define the work inside the message
A client email can contain a monthly statement, a question about a transaction and a request for an update. Moving the message into one person's folder does not establish whether all three actions will be handled.
Keep the message as shared context, then identify the actions it creates. A document may join the collection queue; an unresolved accounting question may join the exception queue. Link them so staff can see the relationship without forwarding the same attachment repeatedly.
Assign one accountable owner to each next action. Shared visibility helps colleagues cover for one another, but “the team” is not a clear owner when the client is waiting.
Write a small routing policy
| Stage | Routine rule | Human decision |
|---|---|---|
| Known client and request | Associate the message with the existing work and owner. | Resolve a message concerning more than one engagement. |
| Document arrival | Record receipt against a known requested item. | Check unknown entity, period or document type. |
| New question | Create an action with source context and a due date. | Decide priority and the appropriate reviewer. |
| Unclear or sensitive | Hold the action for the designated team member. | Confirm identity, permissions and any consequential response. |
Sender address alone may be insufficient: a client contact can represent several entities, and an assistant can send documents on another person's behalf. Escalate ambiguity instead of silently choosing a client. Preserve the original message when staff correct a route.
Check existing email and practice-management behavior
Karbon Shared Triage supports shared-email collaboration, assignment and association with client or work timelines. For a firm using it, first inspect configuration and handoffs rather than recreating a shared inbox.
Canopy's request documentation distinguishes a direct reply to a notification email from a comment inside the request: the notification path can differ. Test such paths in your own setup with synthetic messages. The person who sends a request and the person responsible for its resolution may not be the same.
Document what should happen when an owner is away, a reply arrives after closure or an email belongs to an existing request. Avoid parallel tasks that leave two people replying independently.
A worked example: routing and status work
Hypothetical monthly inputs: 1,800 actionable messages × 1.5 minutes of routing and context lookup ÷ 60 = 45 staff hours. Separately, 200 status checks × 3 minutes ÷ 60 = 10 hours, for 55 hours total.
At an assumed $45/hour, the combined capacity cost is $2,475. These categories can only be added if the status-check minutes are outside the message-handling time. Exclude newsletters, spam and messages that need no action from the denominator.
If routing time fell by 30%, that would be 13.5 gross hours before review and correction costs. This scenario changes routing time only; other client communication stays outside the calculation.
Measure whether the work reaches the right person
Sample one week of actionable email. Record first owner, final owner, routing minutes, unresolved age, duplicate responses and the number of handoffs. Review messages that were reassigned: was the policy wrong, the context missing or the request genuinely ambiguous?
A pilot should reduce staff handling without increasing misroutes or exposing a client's information to the wrong recipient. Start with a narrow message class and a human review step. Expand only after observing correct behavior on representative cases.

Questions about this workflow
Do we need another shared inbox product?
Possibly not. Existing mailbox and practice-management tools may already provide assignment and shared context. Identify the repeated manual work that remains before adding software.
What if one email contains several tasks?
Keep a link to the original message and create separate owned actions for the distinct requests. Make completion visible so one finished action does not hide another unresolved one.
Should incoming email trigger an automatic client reply?
Use the firm’s approved reply rules. Confirm client association and routing first, and send ambiguous or consequential responses to a person.
