Classify questions by the work they prevent
Separate them so the team spends its next follow-up on the answer that releases work, rather than on whichever question was logged first.
If supplier invoice PDFs need to become a business-expense workbook, test that step in ParseMill. It extracts invoice fields and line items for your review and Excel export. For tax forms, package completeness and preparer handoffs, bring one recurring bottleneck to a scoped workflow review.
The classification is a proposed workflow aid, not a tax-risk scoring system. Intake staff can suggest the affected task, but the responsible practitioner decides whether work may proceed. Keep the reason and decision visible so a later staff member does not reinterpret a low-priority label as permission to ignore the question.
Define the three working states
Use blocker for a question that prevents a specified next task, decision-needed for an issue requiring practitioner judgment about readiness, and informational for a question that does not currently stop that task. Add an owner and next action to every state. An informational question can become a blocker when the work reaches a different stage.
TaxDome: Organizer answers describes reviewing organizer answers individually. TaxDome: Request list distinguishes response progress states. Those features help track collection, while the proposed dependency classification records the effect on preparation. A client response can be complete even though the practitioner still needs to interpret it.
Apply the matrix to a fictional package
The example below shows three open questions with different operational consequences. The classifications are illustrative and require the actual practitioner's decision in a real engagement.
| Question | Affected task | Proposed classification |
|---|---|---|
| Which of two conflicting schedules is current? | Review that schedule | Blocker pending source decision |
| Can preparation start without expected evidence? | Sequence remaining work | Practitioner decision needed |
| Clarify a descriptive note for the handoff record | Complete package commentary | Informational at this stage |
Record the practitioner-confirmed classification and its date. If preparation advances, review whether the last question now prevents completion of a later task. The matrix should reflect the current work sequence, not a permanent ranking attached to the client or document type.
Keep urgency and ownership separate
A question can be important but waiting on a person who is unavailable, or easy to answer but irrelevant to today's next step. Record next check date separately from blocker status. Escalation should state the work prevented and the decision needed, rather than relying on repeated high-priority flags.
- Name the exact task affected by the uncertainty.
- Confirm the classification with the practitioner.
- Assign one next-action owner.
- Reassess when evidence or work stage changes.
- Preserve the reason when a blocker is downgraded.
Do not close a question merely because other work can proceed. It remains open until answered, withdrawn or resolved through an authorized decision. Likewise, receiving a partial response should not clear a blocker if the specific uncertainty that prevented the task remains unanswered.
Review the matrix at each handoff
Ask the receiving preparer to identify the current blockers and who acts next. Then inspect one informational item to confirm it still has an owner and a condition for follow-up. This prevents the classification from becoming a way to hide less immediate work.
Use the related workflow guide for the full tax intake process and the workflow audit checklist to examine where preparation waits for information versus practitioner decisions. The useful result is a queue that explains what can happen next and what evidence or judgment is still required.
Put it to work with ParseMill
Is invoice preparation the next bottleneck?
If supplier invoice PDFs still need to be keyed into Excel, test that step in ParseMill. Upload a representative invoice, check and correct the fields beside the source, then download the workbook. Compare the complete job with your manual method.
Eligible new workspaces: 10 pages for 7 days after email verification. No card or automatic subscription.
Invoice processing: $49 USD/month · 500 PDF pages · one user. Buy only after you have checked the fit on your own invoices.
