Where the extra work starts
Track the unanswered point explicitly so the next follow-up asks only for what still matters.
Once someone owns the email, the invoice PDF may still need to be keyed into Excel. Download the attachment through your approved process, then use ParseMill to extract, review and export it. Shared-inbox routing and replies remain with your existing email tools.
Use a small question-to-answer matrix when a message contains several decisions. The matrix is a working record, not a demand that the client adopt your internal numbering system.
A practical way to get it right
List each original question separately and give it a stable reference. Read the reply against those rows, recording the relevant answer and its source. Use three distinct states: answered, unclear and unanswered. An answer is unclear when it could refer to multiple questions or does not resolve the requested choice.
For answered rows, record any resulting task and stop asking the same question. For unclear rows, write the smallest clarification needed. For unanswered rows, check whether a later message or uploaded document already supplies the information before sending another request.
Compose the follow-up from the unresolved rows only. Start by acknowledging what is now known, then ask the remaining questions in a short numbered list. Keep an internal owner and next check date while waiting, and do not treat the follow-up being sent as resolution.
Karbon: Overview of Tasks supports descriptions on tasks. Keep the unresolved question matrix with the action rather than relying on the latest email preview.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Question | Reply evidence | State / next action |
|---|---|---|
| Q1: Which period? | “September” in M123 | Answered; update register |
| Q2: Does U18 replace U11? | “Yes” after two questions | Unclear; confirm replacement |
| Q3: Who reviews draft? | No answer found | Unanswered; ask contact |
A suitable synthetic follow-up is: “Thanks, we have September recorded. Please confirm whether U18 replaces U11, and who should review the draft.” It omits the resolved period question. Copy the matrix into the task note and link the actual reply. The original question references remain useful if the client sends another partial answer.
Catch the cases that create rework
Do not infer consent from silence or assume that a file answers a decision question. If two colleagues interpret the same reply differently, preserve the exact source reference and ask for clarification. If the client changes an earlier answer, record the new answer and its effect on work already performed.
Avoid repeatedly sending the entire original questionnaire. That makes progress hard to see and increases the chance that the client answers a resolved question again.
Microsoft: Create, reply to, or forward Outlook.com messages notes that original history can be hidden while replying. Inspect that history when deciding whether a later answer already resolves a question.
Decide whether the change is worth keeping
Before closing, each required question should have a usable answer or a documented decision from the responsible reviewer that it is no longer needed. Track how many follow-ups repeat already answered questions and how often ambiguous answers require rework. The aim is fewer unresolved decisions, rather than fewer messages at any cost.
The workflow audit checklist can help record the observed friction before considering a change.
