Where the extra work starts

Track outstanding actions and waiting decisions so your inbox review points to work the team can move forward.

Once someone owns the email, the invoice PDF may still need to be keyed into Excel. Download the attachment through your approved process, then use ParseMill to extract, review and export it. Shared-inbox routing and replies remain with your existing email tools.

Define the reporting boundary before counting: one team, one work queue and a clear snapshot time. Keep message volume as a separate context measure if useful, rather than using it as a substitute for action status.

A practical way to get it right

Identify active actions and remove duplicate representations of the same outcome. For each action, record owner, next actor, next check and any agreed deadline. Separate work ready for staff, work waiting on clients, work waiting internally and unresolved triage.

Check overdue status against the actual agreed action date. An old email is not necessarily overdue, and a recent message can contain a commitment due today. Review ownerless and stale-next-check items even when their deadlines have not passed.

Publish a small snapshot with the count in each state and a list of actionable exceptions. Include the time of extraction and any known coverage gap. Assign follow-through to the exceptions rather than presenting a dashboard that nobody is responsible for acting upon.

Microsoft: Use Search Folders can show messages matching selected criteria. Use such views to investigate exceptions, while keeping the action register as the source of task counts.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

Queue stateSynthetic countUseful follow-up
Ready for staff7 actionsCheck accepted owners
Waiting on client5 actionsInspect promised dates before reminders
Waiting internally3 actionsName reviewer and decision
Unassigned triage2 actionsLead assigns next check
Unread messages24 messagesContext only; not added to action total

The operational queue contains 17 actions, not 41. The 24 unread messages may overlap those actions or require no work. Copy the state table and calculate the total only from mutually exclusive action states. Report overdue agreed actions as a subset, not as extra workload added to the total.

Catch the cases that create rework

A task can have several dependencies; select the next actor for the main state and retain other dependencies in its detail. Otherwise the same task may appear in multiple counts. If data is missing, label the snapshot incomplete and list what could not be checked.

Avoid ranking individuals by unread counts. Differences in mailbox setup, role and notification volume make that a poor measure of contribution or queue risk.

Microsoft: Archive in Outlook for Windows explains that archived messages remain available. Include actions linked to filed messages when reviewing work; inbox location is not a completion test.

Decide whether the change is worth keeping

Choose a few actions from each state and trace them to evidence. Then inspect all unassigned or overdue items for a concrete next step. Compare successive snapshots using arrivals, completions and reopened actions so a shrinking count is not mistaken for progress when work was merely recategorized. The report should help someone decide what to do next.

The workflow audit checklist can help record the observed friction before considering a change.
