Where the extra work starts
Route the current action to the right work item so it is not lost inside an already completed conversation.
Once someone owns the email, the invoice PDF may still need to be keyed into Excel. Download the attachment through your approved process, then use ParseMill to extract, review and export it. Shared-inbox routing and replies remain with your existing email tools.
The decision depends on the requested result, not on the email application's conversation grouping. A new period, entity or deliverable often needs its own action even when the client reuses a familiar thread.
A practical way to get it right
Read only the newly added content first, then inspect enough history to understand references such as “same as last time.” Identify the entity, period, requested outcome and any supplied file. Do not copy the old task's completion state or deadline into the new action.
If the request concerns a genuinely new outcome, create a new action reference linked to the incoming message and relevant historic context. Name the owner and define what completion will require. If it is a correction to the old outcome, reopen or create a linked correction according to the team's normal process, preserving the original decision history.
Reply with a clear description of the new work so the client can correct a misunderstanding. Where helpful, use a fresh subject that names the current period or purpose. Keep the original source reference even if later communication moves to a cleaner thread.
Microsoft: View email messages by conversation describes grouping by thread and subject. That explains why a new request can appear alongside old work; determine the action boundary from the new content.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Incoming context | Action decision | State |
|---|---|---|
| August request closed | Retain A104 as historic | Complete |
| October reply asks for September check | Create A187 linked to new message | Open; owner Mina |
| Reply corrects August file | Linked correction to A104 | Reviewer decision needed |
These rows show alternative interpretations, not three automatic tasks for every message. In the new-period case, A187 is independent of the August completion. In the correction case, the relationship to A104 matters because earlier work may need review. Copy the decision column and record the evidence supporting whichever path applies.
Catch the cases that create rework
If “same again” is ambiguous, ask which period and outcome the client means. Do not infer a recurring instruction solely from an old attachment name. If the old thread involves different recipients, review who should receive the current response before using Reply All.
A new action can still depend on historic information. Link that information rather than copying all of it, and confirm that the new owner can access the evidence needed for the current task.
Karbon: Overview of Tasks supports separate task descriptions, owners and due dates. Use a fresh task for a new outcome while linking the historic context it requires.
Decide whether the change is worth keeping
Search the action register for both the old and new references. The old record should accurately describe its original outcome; the new request should have an active owner and completion condition. Check that any changed subject or new thread still traces back to the incoming request. This preserves context while allowing queue reports to show the actual new work.
The workflow audit checklist can help record the observed friction before considering a change.
