Where the extra work starts

Make the blocked action and required approver explicit so the team can resolve the hold without creating a correction later.

For invoice preparation, ParseMill combines PDF extraction, source review and Excel export in one workspace. Test whether the downloaded workbook gives the receiving colleague what they need. The plan has one account owner; shared team seats and automatic posting to accounting systems are not included.

The approval requirement and authorized approver come from the firm's existing process. An administrative guide should make that requirement visible, not invent a substitute approval rule or recommend bypassing it.

A practical way to get it right

Identify the exact action that needs approval, the evidence to be reviewed and the authorized decision maker. Record the request and its source version. Set the task to pending approval with a named owner responsible for checking progress; do not assign completion merely because the request was sent.

Write the stop boundary explicitly. Preparatory work may continue if the firm's process permits it, but the controlled action remains blocked. Give the approver a precise decision request and an agreed check or escalation time based on the actual commitment.

When a response arrives, verify that it applies to the current action and evidence. Record approved, declined or clarification needed with the decision reference. If the evidence changes materially afterward, ask the authorized owner whether renewed approval is required before proceeding.

Microsoft: Set and update task progress documents broad progress states. Keep the specific pending-approval condition and decision reference visible when the interface does not provide that exact state.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

StageSynthetic action A292Allowed next step
Preparation completeDraft package U130 readyRequest review D292
Approval pendingJo has not respondedHold release; owner checks at agreed time
Clarification requestedJo asks for missing contextSupply context; remain pending
Approval recordedD292 applies to U132Authorized handler proceeds within scope

The final approval applies to U132, not automatically to the earlier U130. Copy the stage and allowed-next-step columns, adding the actual approver and source version. This makes the boundary inspectable when someone covers the queue and prevents a general “looks fine” comment from being applied to the wrong output.

Catch the cases that create rework

Do not treat a read receipt, an acknowledgement or a calendar deadline as approval. If the approver is unavailable, use the established escalation route and record any authorized replacement. If no replacement exists, preserve the hold and communicate the impact through the responsible lead.

A software status may offer only broad progress choices. Use an explicit decision record and visible hold rather than squeezing an unresolved approval into Completed.

Microsoft: Protect a worksheet explains that worksheet locking is not security. A protected approval cell is an editing aid, not evidence that an authorized person approved the action.

Decide whether the change is worth keeping

Before release, verify the decision, its scope, evidence version and authorized actor. Afterward, record the action taken so the approval cannot be reused accidentally for another case. Review any task that crossed the stop point without its required evidence and address the process gap before expanding an automation or pilot.

The workflow audit checklist can help record the observed friction before considering a change.
