Where the extra work starts
Choose an observation window that includes real work so your buying decision does not rest on an empty queue.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
Separate recurring task frequency from handling effort per occurrence. A task performed once a quarter may require several stages over days, while its active staff effort remains much smaller than its elapsed duration.
A practical way to get it right
List the relevant task types and their expected cadence using existing work records. Identify the next eligible occurrence and the people involved. For infrequent tasks, plan prospective timing around that occurrence, including preparation, review and follow-up rather than only the visible final step.
Where planning cannot wait, use a clearly labeled estimate based on prior records or a structured walkthrough. Record its source, age and limitations. Do not blend that estimate into an observed mean without showing which rows are measured and which are assumed.
Choose the observation window around the operational question. A seasonal comparison may need several occurrences or a later confirmation period. Keep the first result narrow and state what would need to be observed before extrapolating across a full year.
Microsoft: MEDIAN function ignores empty referenced cells but includes zeros. Keep unobserved timings explicitly unknown, since entering zero would create a false measurement.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Task | Cadence / window result | Next evidence |
|---|---|---|
| Weekly document check | Four occurrences observed | Continue exception coverage |
| Quarterly package handoff | No occurrence this week | Time next scheduled cycle |
| Annual archive review | Estimate only from prior notes | Observe next occurrence; verify scope |
The table deliberately contains no zero-minute values for unobserved tasks. Copy the cadence, evidence status and next-observation fields into the study plan. If the quarterly task's timing is needed for a forecast now, show the assumed minutes and expected occurrences separately, with a visible estimate label and the date it will be reviewed.
Catch the cases that create rework
A prior occurrence may have used a different process or included unusual cleanup. Do not treat its duration as a current standard without checking the scope. A walkthrough may omit interruptions and rework; retain those limitations instead of adding unsupported precision.
If the next occurrence is cancelled, record that outcome. Do not substitute an unrelated task merely to complete the study's planned row count.
Microsoft: Calculate multiple results using a data table supports scenario inputs. Use alternative effort assumptions for the infrequent task and label all resulting annual totals as projections.
Decide whether the change is worth keeping
At reporting time, separate observed, estimated and unobserved workload. State the specific next event that will replace an assumption with evidence. Use annual projections cautiously and show the cadence assumption explicitly. A useful study can conclude that a decision must remain provisional because the relevant work has not yet occurred.
The workflow audit checklist can help record the observed friction before considering a change.
