Where the extra work starts

Define the evidence and finish line so you can decide which one should become routine.

For invoice preparation, ParseMill combines PDF extraction, source review and Excel export in one workspace. Test whether the downloaded workbook gives the receiving colleague what they need. The plan has one account owner; shared team seats and automatic posting to accounting systems are not included.

A shadow trial can produce an internal comparison without contacting clients or changing live records. If the pilot is allowed to act on live work, its boundary needs to be equally explicit and authorized.

A practical way to get it right

Select the eligible case set and record allocation before processing. Name the authoritative output, reviewer and release decision. State whether the pilot may send messages, update records or only prepare candidate outputs. Keep a case-level link between the existing process and pilot result.

Use the same source version and completion criteria for the comparison. Record differences in rows, fields, exceptions and active effort. Route disagreements to the named reviewer; do not let whichever output finishes first become authoritative by default.

Before any client-facing action, check the existing process's sent messages and current state. Release only the agreed action once. Preserve the pilot's candidate result and review notes separately so a rejected output cannot be mistaken for the accepted working record.

Microsoft: Copy and move Planner tasks explains that in basic plans, copied tasks omit comments and linked-file access can differ. Verify comparable evidence before treating the two paths as a fair trial.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

BoundarySynthetic pilot P9
CasesTen approved native-text tables; fixed source versions
AuthorityExisting reviewed register remains authoritative
Pilot permissionPrepare candidate extraction only
External actionsExisting response owner alone sends requests
ReconciliationJo checks differences before accepting any change

This pilot measures candidate extraction while leaving client communication with the established owner. Copy the boundary fields and add the start, end and stop conditions. If the pilot later receives permission to update records, document that as a scope change; do not infer it from a successful comparison.

Catch the cases that create rework

Two task copies can have different comments or file access. Confirm that both paths use the same evidence and retain the current source version. If a case is processed twice, record the duplicate effort and check for conflicting outputs rather than excluding it from the results.

If the authoritative path becomes unavailable, follow the agreed recovery rule. The existence of a pilot output does not automatically authorize it as the replacement.

Microsoft: Restore a previous OneDrive file version supports viewing earlier file versions where available. Record the exact source version used by each path so later edits do not invalidate the comparison.

Decide whether the change is worth keeping

Reconcile every eligible case to one accepted outcome and one communication history. Review failures and unresolved differences before deciding whether to expand. Report the extra effort of parallel running separately from expected steady operation. The pilot is useful when it reveals a dependable improvement without obscuring which result the team should trust.

The workflow audit checklist can help record the observed friction before considering a change.

Put it to work with ParseMill

Is invoice preparation the next bottleneck?

If supplier invoice PDFs still need to be keyed into Excel, test that step in ParseMill. Upload a representative invoice, check and correct the fields beside the source, then download the workbook. Compare the complete job with your manual method.
