Where the extra work starts

Present a range with the assumptions visible so your team can decide whether the pilot is worth extending without mistaking estimates for results.

Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.

Choose units that match the evidence. When observations are approximate to the minute, a result with several decimal places suggests more certainty than the measurements provide.

A practical way to get it right

State the task boundary, dates, eligible input class and number of cases. Include completed, failed, recovered and unresolved outcomes. Report the observed effort range and a clearly defined summary, retaining the raw calculation for review. Separate setup from recurring effort and active time from waiting.

Describe what the pilot did not test: other layouts, seasonal demand, larger volumes or different reviewers. Identify any estimates used in projections. If you show a percentage, give its numerator and denominator and explain whether it concerns cases, attempts, time or another measure.

Conclude with the next evidence needed and a bounded decision. That might be another layout trial, a reviewer check or a longer observation period. Avoid turning a favorable small result into a guarantee of savings or universal product fit.

Microsoft: Round a number allows displayed precision to change without altering stored values. Present a sensible rounded result while retaining the underlying calculation for checking.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

Report fieldSynthetic wording
Coverage12 eligible cases over five working days
Outcome10 completed; 1 manual recovery; 1 unresolved
EffortCompleted cases ranged from 4 to 14 active minutes
LimitsOne document layout; setup recorded separately
Next decisionTest a second layout before expanding

In this example, “10 completed” excludes the separately listed manual recovery, giving eleven final completions and one unresolved case. State such category boundaries explicitly. Copy the report fields and replace every figure with observed evidence. Do not reuse the example's range or outcome rate as a benchmark for your own workflow.

Catch the cases that create rework

A rounded number can still be misleading if its denominator excludes failures. Reconcile all eligible cases first. If there are missing timings, report their count and avoid presenting the available subset as the whole pilot. If uncertainty changes the decision, show a scenario range rather than burying it in a footnote.

Keep marketing language out of the measurement record. “Promising on this input class” is more defensible than a universal claim when only one layout was tested.

Microsoft: Excel functions by category supports condition-based counts. Reconcile the outcome categories to the eligible case list before calculating any percentage.

Decide whether the change is worth keeping

Ask a colleague to reproduce the headline from the underlying case log. They should identify the same eligible count, effort boundary and quality result. Then confirm that the proposed next step follows from the evidence. A clear report makes both useful progress and remaining uncertainty visible, allowing a later reader to decide whether the result applies to their own work.

The workflow audit checklist can help record the observed friction before considering a change.
