Where the extra work starts
Include reviewer effort in the trial so you compare the complete job before paying for automation.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
Use the same completion standard for the current and proposed methods. An unchecked export is not comparable with a reviewed register ready for its agreed use.
A practical way to get it right
Break one case into preparation, processing, routine review, exception handling and final handoff. Measure or label an estimate for each stage. Keep machine waiting separate from active staff effort unless a person must actively supervise it. Record what the reviewer checks and when a case leaves the routine path.
For exceptions, specify the expected share and additional minutes. Avoid counting exception review twice if the routine review figure already includes it. Include rework caused by failed or incomplete inputs and any later check needed before the output meets the common completion condition.
Calculate current and proposed effort for the same case count and mix. Retain a quality outcome alongside time so fewer minutes cannot be achieved simply by dropping required checks. Treat the result as a planning model until observed runs confirm it.
Microsoft: SUMPRODUCT function supports weighted effort calculations. Multiply case shares by additional exception minutes only when those minutes are not already included in routine review.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Stage | Current minutes per case | Proposed minutes per case |
|---|---|---|
| Preparation | 2 | 2 |
| Processing effort | 6 | 1 |
| Routine review | 3 | 4 |
| Expected exception effort | 1 | 2 |
| Handoff | 1 | 1 |
The synthetic model totals 13 minutes currently and ten minutes after the proposed change. At 100 cases, the difference is 300 minutes, or five hours. Counting only the processing step would claim 500 minutes and miss increased review and exceptions. Copy the stage table and replace every assumption with measured evidence as the pilot progresses.
Catch the cases that create rework
If the new process fails on a document type, include the failed attempt and manual recovery rather than classifying the case as outside the pilot after seeing the result. If reviewer time rises during training, record that separately from expected steady operation; do not simply remove it from the initial result.
A software output that requires a second system check still consumes effort. Put that check in the model even if another colleague performs it.
Microsoft: Calculate the difference between two times provides elapsed-time calculations. Apply them to observed active touches across preparation and review, rather than timing only the automated processing interval.
Decide whether the change is worth keeping
Ask the reviewer to confirm that the proposed stage list includes their actual work. Reconcile total staff minutes across all roles and compare a few outputs against the completion criteria. Use a low, base and high exception scenario before deciding whether to expand. The useful conclusion may be that a narrower document type has a better pilot case than the entire queue.
The workflow audit checklist can help record the observed friction before considering a change.
