Where the extra work starts

If it adds no decision, evidence or useful check, the work may be waiting for no reason. Identify that delay before buying another tool to manage it.

For invoice preparation, ParseMill combines PDF extraction, source review and Excel export in one workspace. Test whether the downloaded workbook gives the receiving colleague what they need. The plan has one account owner; shared team seats and automatic posting to accounting systems are not included.

Do not equate a short check with a useless check. A required independent review can be valuable even when it takes little time. The process owner should decide whether a control can change.

A practical way to get it right

Trace one task from input to accepted outcome. For each transfer, record the sender, receiver, evidence supplied, decision expected and waiting interval. Ask what would be missing if that transfer did not occur. Distinguish work performed at the handoff from time sitting in the next queue.

Identify transfers whose purpose is unclear or duplicates an earlier check. Review them with the people doing the work and the authorized process owner. There may be a hidden reason, such as access limits or a specialist decision, that the visible checklist fails to explain.

Test one agreed change on a bounded case set. Keep the same completion standard and compare missed issues, active effort and waiting. A direct route may be useful, but only if it preserves required review and clear ownership.

Microsoft: Calculate the difference between two times supports measuring the interval between transfer and acceptance. Label that as waiting unless staff were actively working during it.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

TransferDecision or valueSynthetic wait / review
Handler → reviewerAccept coverage check4 hours; required decision
Reviewer → coordinatorCommunicate confirmed outcome1 hour; response ownership
Coordinator → second coordinatorNo additional decision identified3 hours; investigate duplication

The third transfer is a candidate for investigation, not an automatic deletion. Copy the decision-or-value column and ask the participants to validate it. The waiting times are illustrative and are not staff effort. A short direct handoff may preserve the same evidence while reducing an unnecessary queue, but that must be tested.

Catch the cases that create rework

Removing a transfer can accidentally remove an approval or overload a person who lacks capacity. Check role authority and actual availability before changing the route. If the apparent duplicate review uses different criteria, document those criteria instead of treating it as redundant.

A copied task may lose context, creating the impression that the receiver adds little value because they spend their time reconstructing evidence. Fix the context problem before judging the role.

Microsoft: Copy and move Planner tasks notes that in basic plans, copied task comments and chat are omitted. Check whether missing context, rather than the handoff’s purpose, is causing repeated explanation.

Decide whether the change is worth keeping

After the trial, verify that the same required decisions exist and that every action has an accepted owner. Compare waiting separately from effort and inspect exceptions, not just ordinary cases. Record the approved route and update its checklist. A useful handoff audit produces a specific, evidence-backed change rather than a general instruction to use fewer people.

The workflow audit checklist can help record the observed friction before considering a change.
