Where the extra work starts
Include their frequency and correction effort in your estimate so the tool that looks cheapest per document does not become the most expensive to operate.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
Define the categories before inspecting results. For example, routine may mean a complete package with no clarification; uncertain may require one question; complex may require several evidence checks and an internal reviewer.
A practical way to get it right
Count cases in each category for a stated period. Measure active effort across all touches, including rework and review. Calculate each category's total as case count multiplied by mean active minutes, then add the category totals. Divide by all cases only when you need a single weighted average.
Record how the categories were assigned and any cases still open. If a case changes category as new information arrives, preserve the final path and the effort already spent. Do not keep only the final touch in the complex-case timing.
For planning, vary the exception share separately from the effort within exceptions. A process may make routine cases faster while leaving the hardest cases unchanged. Show both effects so the average does not conceal the remaining bottleneck.
Microsoft: Calculate an average demonstrates weighted averages using SUMPRODUCT and SUM. Apply the same count weighting to case effort rather than averaging category means equally.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Case path | Count × active minutes | Total minutes |
|---|---|---|
| Routine | 70 × 5 | 350 |
| Uncertain | 20 × 15 | 300 |
| Complex | 10 × 40 | 400 |
The 100 synthetic cases require 1,050 minutes, or 17.5 hours. The weighted mean is 10.5 minutes per case. The ten complex cases account for 400 minutes, about 38% of effort. Using the routine five-minute figure for every case would estimate only 500 minutes and miss more than half the modeled workload.
Catch the cases that create rework
Do not average the three category means without weighting them by counts; that would give each category equal influence despite different volumes. Do not treat a missing timing as zero. If complex cases remain unfinished at the cutoff, report their effort to date and avoid calling that their final handling time.
A category can become too broad. If one exceptional document dominates a group, show it explicitly and decide whether the next observation should include more comparable cases.
Microsoft: MEDIAN function explains that referenced blanks are ignored while zeros are retained. Keep unknown timings blank and explicitly flagged, since entering zero would distort the summary.
Decide whether the change is worth keeping
Reconcile category counts to the full eligible case list. Ask whether the proposed workflow change actually affects the high-effort path and what quality check remains. Use a capacity scenario with a higher exception share before expanding a pilot. The most useful intervention may be improving input completeness rather than speeding up the routine extraction step.
The workflow audit checklist can help record the observed friction before considering a change.
