Where the extra work starts
Model both flows so a short burst of progress does not become another growing queue next week.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
Choose one case unit and distinguish completion from reassignment, cancellation and reopening. A task moved to another queue is not necessarily completed, and a cancelled requirement should be identified separately.
A practical way to get it right
Record the opening backlog at a known cutoff. Estimate or measure new eligible arrivals for each week and the number of cases the team can actually complete under the agreed quality standard. Limit completions to work available and realistic role capacity.
Calculate ending backlog as opening backlog plus arrivals minus completions, adjusted explicitly for separately recorded cancellations or reopenings. Carry that ending value into the next week. If arrivals exceed completions, state that the backlog grows under the current assumptions; there is no clearance date to report.
Review age and commitments alongside total count. Clearing easy new cases can improve throughput while older blocked cases remain untouched. Keep a separate list of dependencies that prevent work from being completed even when nominal hours are available.
Microsoft: Excel functions by category provides COUNTIFS for condition-based counts. Count arrivals and completions using explicit period and state criteria, retaining the underlying case references.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Week | Opening + arrivals − completions | Ending cases |
|---|---|---|
| 1 | 60 + 25 − 40 | 45 |
| 2 | 45 + 25 − 40 | 30 |
| 3 | 30 + 25 − 40 | 15 |
| 4 | 15 + 25 − 40 | 0 |
The synthetic backlog clears in four weeks, assuming 25 arrivals and 40 completions each week. Ignoring arrivals would suggest 60 divided by 40, or 1.5 weeks. Copy the recurrence and add actual values as each week ends. These cases are assumed to require comparable effort; a mixed queue may need separate models by type or reviewer.
Catch the cases that create rework
Do not allow negative ending backlog. When fewer cases are available than nominal capacity, cap completions at the available work. If a completed case reopens, record the reopening explicitly rather than quietly changing the old completion count.
If overdue work is waiting on external evidence, more preparation hours alone may not clear it. Identify the dependency and its owner so the plan does not promise completion of work that cannot yet proceed.
Microsoft: Calculate multiple results using a data table supports alternative arrival or capacity assumptions. Show the no-clearance scenario when arrivals equal or exceed sustained completions.
Decide whether the change is worth keeping
Reconcile each week's movement to actual task references and explain deviations from the forecast. Check the oldest unresolved cases as well as the total. Use the model to agree an intervention trigger, such as two weeks of arrivals exceeding completions, then review the assumptions and available capacity. The plan should reveal pressure early rather than conceal it behind a distant target date.
The workflow audit checklist can help record the observed friction before considering a change.
