Where the extra work starts

Decide which one matters to your team so a promising workflow change has a business case you can actually measure.

Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.

Begin with the operational question: which constrained work could benefit from the time? Avoid assigning a currency value to every saved minute and presenting that multiplication as cash already saved.

A practical way to get it right

Measure current and revised active effort for comparable completed cases, including review and failures. Multiply the difference by the observed or clearly forecast volume. Record implementation and maintenance effort separately so the initial period does not look like steady operation.

Ask the team lead to identify realistic redeployment: a backlog task, a quality check, a client response or unallocated capacity. Track actual reassignment after the change rather than assuming every released minute becomes productive output. Note whether the released time arrives in usable blocks or scattered fragments.

Record cost changes only when supported by a real decision and evidence, such as a changed external service commitment. Keep the calculation and evidence separate from the hours model. Decisions about staffing, compensation or financial reporting belong with the responsible people, not the administrative worksheet.

Microsoft: Calculate the difference between two times supports measuring timed intervals. Use it for the handling comparison, while keeping elapsed waiting outside staff-effort totals.

What this looks like on a real task

Synthetic example. The people, references and figures below are invented to demonstrate the method.

MeasureSynthetic resultEvidence needed
Handling reduction60 cases × 5 minutes = 5 hoursComparable completed-case diary
Redeployed work3 hours to backlog reviewAssigned work and completion record
Unallocated time2 hoursAvailability follow-through
Cash expenditure changeNot establishedSeparate approved cost evidence

The example supports five hours of measured handling reduction and three hours of observed redeployment. It does not support a monetary savings claim. Copy the three columns and retain the observation period. If the 60-case volume is forecast rather than observed, label the five hours as projected capacity instead.

Catch the cases that create rework

Do not count the same released time under several projects. If faster intake enables faster review, identify whether that is the same time being described again or a genuinely separate reduction. A colleague working additional hours elsewhere may also mean capacity was shifted rather than released.

If quality declines or work is deferred beyond the measurement window, revisit the apparent reduction. The case must reach the same agreed outcome before the time comparison is meaningful.

Microsoft: Calculate multiple results using a data table can vary volume and minutes to show projected capacity ranges. Those scenarios describe assumptions; they do not provide evidence that expenditure changed.

Decide whether the change is worth keeping

Present a short statement with three lines: effort difference, actual reuse and separately evidenced cost impact. Leave unknown values unknown. The capacity calculator can explore the first line, while the workflow audit can help define the measurement boundary. Neither calculation alone establishes a budget reduction or a guaranteed commercial return.

The workflow audit checklist can help record the observed friction before considering a change.
