Where the extra work starts
Compare estimates with measured runs so the buying decision uses the actual cost of completing the work.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
Compare like with like. The estimate and observation should use the same task boundary, case type, review requirement and definition of active effort before their numbers are contrasted.
A practical way to get it right
Create paired fields for estimated minutes, estimate source, observed minutes, observation date and completed case count. Preserve the original estimate instead of overwriting it with the new average. Record whether the observation includes review, failed attempts and rework.
Calculate the absolute difference first. Then explain the likely causes using case evidence: a missing preparation step, heavier exception mix or a reviewer requirement omitted from planning. Where boundaries differ, mark the comparison unsuitable and restate the model rather than publishing a misleading percentage.
Use the observations to update a new forecast version. Label it as a forecast informed by a stated sample, and retain a range for unobserved or variable cases. A revised assumption should remain distinguishable from the actual cases measured.
Microsoft: Calculate an average demonstrates count-weighted averaging. Use the actual completed-case counts if combining paths, rather than treating each category as equally common.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Task path | Planning estimate | Observed completed cases |
|---|---|---|
| Routine completeness check | 6 minutes; workshop estimate Oct 1 | 8 cases; mean 7 minutes |
| Clarification case | 10 minutes; same estimate | 3 cases; mean 18 minutes |
| Specialist exception | 20 minutes; provisional | No completed observations |
The routine difference is one minute; the clarification difference is eight. The specialist figure remains an estimate, not zero effort and not confirmed performance. Copy the paired table and retain the raw case references. Do not average the three observed cells as though the missing specialist observation were a measured value.
Catch the cases that create rework
A faster observation may reflect a simpler input or an unfinished check. Verify the completion standard before accepting it as an improvement. A slower observation may include training; report that fact without deleting the effort from the initial pilot account.
If staff estimated a typical case but the measurement reports a mean across mixed cases, separate the paths or explain the mismatch. Otherwise the apparent error may be a difference in definitions.
Microsoft: MEDIAN function distinguishes the median and its treatment of blanks. Keep unobserved cases explicitly unknown; a summary function cannot supply missing evidence.
Decide whether the change is worth keeping
Publish the estimate version, measured sample and resulting change in assumptions together. Identify the next observation that would reduce uncertainty most, such as a completed specialist exception. Use the capacity calculator only with clearly labeled inputs so a modeled result cannot be mistaken for a measured saving when it is reused later.
The workflow audit checklist can help record the observed friction before considering a change.
