Where the extra work starts
Define the task boundaries once so your business case reflects real work rather than overlapping labels.
Invoice rekeying is a bounded task you can test today. Use the same invoices to compare your manual method with ParseMill, including source checks, corrections and export. The monthly plan costs $49 USD for 500 PDF processing pages and one user; judge it against the work it actually removes for you.
The purpose is an honest workload total, not a perfect taxonomy. A simple allocation rule that colleagues apply consistently is more useful than detailed categories that overlap invisibly.
A practical way to get it right
Define mutually exclusive primary activities around the action performed: inspect submission, prepare request, review response and update register. Add workflow tags such as missing receipts or shared inbox without assigning more minutes to them. Record the same interval once with one stable event reference.
Where an interval genuinely covers two activities, split it using observed transition times. If that is impractical, use a documented primary-purpose rule and label the allocation approximate. Do not allocate the full interval to both categories.
Before totaling, search for duplicate event references and overlapping intervals for the same person. A team conversation can legitimately consume multiple people's time, but each participant's duration should appear once. Decide whether a meeting belongs in the measured process boundary before including it.
Microsoft: Create a drop-down list supports controlled category lists. Use one validated primary-activity field, while keeping overlapping workflow tags in separate columns.
What this looks like on a real task
Synthetic example. The people, references and figures below are invented to demonstrate the method.
| Event | Primary activity | Minutes / non-additive tags |
|---|---|---|
| E21 | Prepare document request | 6; chasing, shared inbox |
| E22 | Inspect received file | 4; collection, shared inbox |
| E23 | Update register | 2; collection |
The total is 12 minutes. A tag view may show ten minutes associated with shared inbox and six associated with collection, but those overlapping views must not be added together. Copy the event, activity and minutes columns into the diary, with tags in separate fields. Label reports clearly when their categories overlap.
Catch the cases that create rework
A common error is importing a timer export and then adding manually reported “email time” covering the same interval. Reconcile the two sources using event references, person and times before calculating a total. If the overlap cannot be resolved, report the uncertainty and exclude the disputed amount from a precise savings claim.
Changing category definitions midway through a study can also create artificial movement. Keep the original labels and document a mapping rather than silently rewriting the history.
Microsoft: Excel functions by category documents criteria-based sums and counts. Count unique events in your source register before relying on category totals; formulas cannot resolve duplicated measurement records for you.
Decide whether the change is worth keeping
Check that the sum of exclusive primary activities equals the sum of unique recorded intervals. Inspect one event with several tags and verify it contributes only once to total effort. When comparing workflows, use the same allocation rule in both periods. A reduction in one tag's total is not a real improvement if the same work has simply moved to another label.
The workflow audit checklist can help record the observed friction before considering a change.
